Challenge

A national retailer needed to unify Oracle Retail POS across 140 stores with an SAP back office that was already mid-flight. Two integrators, three timezones, and an inherited gap analysis that did not match the operating reality.

Approach

Re-baselined requirements against actual store workflows, owned the business side of integration design (orders, inventory, finance postings), drove UAT across 6 store archetypes, and ran a phased cutover with a parallel-run validation period before each wave.

Outcome

Go-live on the revised plan with no Sev-1 defects in week-one trading. POS-to-SAP posting accuracy hit 99.7% on day one and inventory reconciliation moved from a 6-day cycle to next-day across all stores within 60 days.
